And yet, despite this, women remain underrepresented in senior leadership roles compared to men, and many who do reach those positions are affected by imposter syndrome. Second-guessing themselves, overworking to prove their worth, or avoiding stepping up altogether.

The issue: women are equipped to be outstanding leaders, but outdated beliefs, culture and current working practices often convince them otherwise.

Why women feel like imposters

On paper, the facts are clear. Women bring skills and perspectives that make organisations stronger. But instead of embracing these strengths, many women carry an inner voice that says, “I’m not enough. I don’t belong here. I won’t cope.”

It’s also true that I see plenty of so-called female ‘ball-breakers. For some, this style comes naturally (this does not mean they are effective); for others, it’s a mask they believe they must wear to succeed, mirroring outdated male models of leadership. 

Neither response is a measure of competence. 

Both are symptoms of long-held conditioning, and both contribute to the persistent gap between the number of capable women and the number who reach the very top.

From childhood, women absorb messages about their place and value. Sometimes subtle, sometimes overt, these stories reinforce the idea that men are more logical, more capable, and more suited to authority, while women are expected to be caring, modest, and supportive. Over time, these beliefs embed deeply in the unconscious mind.

Yes, we’ve come a long way from the days when women were expected to stay at home and raise children. But too often, organisations haven’t evolved their environments to make combining career and family either comfortable or, in some cases, even possible.

So even when a woman knows rationally that she is capable and qualified, those old narratives whisper otherwise. Instead of trusting evidence, her mind defaults to mistruths:

  • “I was lucky, not skilled.”
  • “I’m not ready yet.”
  • “If I speak up, I’ll sound aggressive.”

This is the hidden driver behind imposter syndrome. It isn’t about lacking ability; it’s about carrying invisible heavy baggage full of unhelpful mistruths. And when left unchecked, these ‘lies’ lead women down the wrong road: avoiding opportunities, shrinking back, overworking to prove themselves, or striving for perfection that can never be achieved.

The result? 

Brilliant women are sabotaging their potential or burning out trying to live up to impossible standards.

The authority vs likeability tightrope

One of the clearest ways these learned patterns show up is in how some women navigate authority.

The messages many women internalised — “Don’t be too loud, don’t upset people, don’t come across as bossy” — collide with the expectations of leadership: to be decisive, assertive, and confident. The result is a constant, energy-draining balancing act between authority and likeability.

Step too far into authority and you risk being labelled “difficult” or “intimidating.” Lean too far into likeability and you risk being dismissed as “too soft” or “not leadership material.” Either way, it feels like a lose–lose situation.

And while we can’t change workplace cultures overnight, we can take ownership of what’s within our control. That starts with redefining what authority looks and feels like for you. 

Not borrowed from outdated male models of power. Not watered down to be liked. But authority that is authentic, impactful, and sustainable.

Because here’s the truth: respect and influence are not won by pleasing everyone, nor by bulldozing your way through. They are built on clarity, consistency, fairness and confidence in your own value. From this place, authority and likability stop being opposites; they can coexist.

Practical tips to radiate confidence

So how do you begin to quiet the imposter voice and step into authority that feels authentic and sustainable? The first step is self-awareness. Here’s a simple three-part process I use with my clients to help get them onto the right path.

1. Define your authority — and check you’re aligned

Ask yourself: What does authority mean to me? Not the version you’ve been told to imitate, but the one that feels authentic. Then notice: are you leading in alignment with that definition? If there’s a gap, and often it can be felt as much as observed, it’s time to get curious. 

What stories am I listening to that drive the unwanted behaviours? How are they helping you – what are they keeping you safe from?

2. Assess the ripple effect of your current choices

From emergency response coordination in earthquake-devastated Nepal to the front lines in Iraq during the ISIS insurgency, working in international development has taken Dr Will Parks, author of Graceful Leadership – Inspiring hope, creativity and resilience in times of peace and crisis, to some of the world’s most challenging environments.

These experiences may seem worlds apart from quarterly board meetings, but they share a common thread: both require leaders who can inspire others to perform at their best even under intense pressure. 

The lessons Dr Will Parks has learned in humanitarian crises, when lives are literally on the line, often prove equally transformative in business contexts.

Here are the four most fundamental of those lessons.

Lesson one: Teams work better with psychological safety

Psychological safety is the shared belief that team members can speak up, ask questions, and admit mistakes without fear of punishment. Google’s Project Aristotle famously found psychological safety to be the strongest predictor of team effectiveness, more important than individual talent or team composition.

In 2014, I found myself in Kirkuk (Iraq) as ISIS forces prepared to attack a city already hosting 400,000 refugees from previous assaults. The population had swelled to over one million, and we faced an impossible decision: how, where and when to position our rapid response mechanism—humanitarian supplies including food, water, medicine, and emergency shelter—to help families who would inevitably need to flee.

Rather than make a unilateral decision, I turned to my team: the Kurdish military experts had ideas about likely evacuation routes; Iraqi security forces understood the local dynamics; our logistics coordinators knew the practical constraints of moving supplies quickly. By creating space for everyone to contribute without fear of being blamed if their suggestions proved wrong, we developed a positioning strategy that helped thousands of families when the attack came.

The stakes are different for a business leader, but there is still the need to be highly attentive rather than dismissive. In practical terms, this means treating meetings as sacred time where people leave feeling fulfilled rather than drained. Organisations waste billions on long, unproductive meetings with unclear agendas. Attendees end up multitasking and leaders fail to listen. Effective meetings require clear actions, genuine attention, and reasonable scope.

Perhaps most importantly, psychological safety demands that we avoid the blame game when things go wrong. Instead of witch-hunting, we must approach problem-solving as a team sport, understanding together what contributed to issues so we can prevent them recurring. Stress creates mistakes, and blame creates stress – it’s a vicious cycle that destroys both performance and wellbeing.

One way we can reduce that stress, both on ourselves as well as employees, is through what I call situational humility – accepting that we, as leaders, don’t need to have all the answers. In that moment in Iraq, pretending I knew the optimal strategy would have been disastrous. By acknowledging my limitations and tapping into collective wisdom, we made better decisions that quite literally saved lives.

Lesson two: The magic of the pause

The neuroscience of leadership reveals something crucial: our ability to slow things down under pressure often determines our effectiveness. In stressful situations, our brains default to fight-or-flight responses that are highly reactive and emotional. It’s a natural, evolutionary response that works amazingly well when we need to flee a tiger or avoid falling rocks. However, it can be counterproductive when we are trying to make a rational decision.

The leaders who excel—whether in humanitarian crises or business challenges—are those who master what I call the magic of the pause.

Our primitive brain structures react instinctively without conscious control, but neuroplasticity allows us to train ourselves to pause before responding. This isn’t just philosophical advice, it’s practical neuroscience. 

The beautiful irony is that slowing down often speeds up results. When leaders rush to judgment under pressure, they frequently create new problems that require even more time to resolve. Taking a moment to breathe, consult others, and think through implications usually leads to better decisions that stick.

When facing a hostile confrontation in a meeting, I use a simple technique: counting to six while breathing slowly in and six again for the out breath. This brief pause reactivates higher brain structures that stress tends to shut down, allowing for more creative and mindful responses.

Stress is contagious, but so too is calmness. Leaders who maintain their composure create space for others to think clearly. In emergency response situations, the best outcomes invariably come from teams led by people who can stay calm under fire. 

Lesson three: Tame the advice monster

When I took my first senior leadership position in Nepal in 2010, I fell into a trap that catches many new leaders: believing my job was to have solutions to everyone’s problems. People would queue outside my office with challenges, and I’d work exhaustively to provide answers. Not only did this leave me with no time or energy for strategic work, but it was also counterproductive.

The breakthrough came when I decided to ask people to come with potential solutions they’d developed, not just problems. Instead of giving advice, I started asking reflective questions to help them think through their options. The queues didn’t disappear, they actually grew longer. People felt empowered to take control of their situations and wanted to impress with their thinking. Yet, the quality of solutions improved dramatically, and paradoxically, I became more energised by coaching than the advice-giving I had been doing.

This doesn’t mean never offering advice or making decisions; sometimes directive leadership is necessary. But in meetings, you can often add your thoughts while summarising all the different perspectives at the end, giving people space to think through implications. 

Businesses with leaders who embrace coaching approaches consistently report higher team engagement, better retention, and improved performance. When people work out solutions for themselves, they’re more committed to implementing them successfully.

Lesson four: Master the hard skill of compassion

Perhaps the most misunderstood aspect of effective leadership is compassion. Too often dismissed as “soft” management, compassion is actually one of the most demanding leadership capabilities. I define it as empathy plus kindness – understanding someone’s situation and acting on that understanding with genuine kindness, without expecting anything in return.

The key phrase is “without expecting anything in return.” If you’re kind to a colleague heading for burnout because you want to keep them productive, that’s manipulation, not compassion. True kindness involves offering time off and covering their work because you genuinely care about their wellbeing. This distinction matters because people sense the difference, and authentic compassion builds trust in ways that disingenuous kindness never can.

But compassion in leadership requires more than good intentions; it demands the courage to have difficult conversations when necessary. Avoiding tough conversations isn’t kind, it’s enabling. When someone continues making mistakes because no one has given them clear feedback, everyone suffers. 

True kindness can also involve what I call compassionate toughness – demonstrating care and support before and during difficult conversations, which makes those conversations more resilient and effective. When you need to provide challenging feedback, people are better prepared to receive it if they know it comes from genuine concern for their development. The combination of toughness and kindness creates conditions where people can grow without feeling attacked or diminished.

Research across sectors consistently shows that kindness produces better business results, but it’s worth acknowledging that some individuals won’t respond positively regardless of how compassionate your approach. Toxic employees exist, and effective leaders need robust HR policies to address situations where kindness alone isn’t sufficient. The goal isn’t to be naive about human nature, but to lead with compassion as the default whilst maintaining clear boundaries and expectations.

The graceful leadership advantage

Over the past few decades, I’ve witnessed a gradual but unmistakable shift in management styles towards what I call graceful leadership – an approach that encapsulates compassion, coaching, and courage. 

The companies that have embraced these principles, from Cisco and IKEA to Starbucks and LinkedIn, haven’t just improved their workplace cultures, they’ve sustained their positions in the Fortune 500 precisely because this approach generates measurable results through employee engagement, empowerment, and commitment.
